The Hidden Cost of Leading Well.

There's one thing that separates the best leaders I know from everyone else.

It's not their strategy nor their track record, and it's not even their technical expertise.

It's their ability to sense what the people around them need.

The best leaders I work with aren't just directing and deciding. They're reading the room before anyone says a word. They notice who's struggling, who's disengaged, who needs encouragement, and who needs space. They're absorbing the collective anxiety of their team so others can focus and perform.

You won’t find this in any job description, as this is an emotional weight. And it's exactly why so many leaders end up depleted.

I work with senior leaders who come to me genuinely confused. Where does all my energy go? I haven't done anything physically demanding today. Why am I so exhausted?

Here's what I tell them: if you're tired at the end of the day, you're probably being a good leader.

Daniel Goleman's research on emotional intelligence found that leaders who can read, regulate, and respond to emotions – both in themselves and others – consistently outperform those relying on technical skill alone. He found emotional intelligence accounts for nearly 90% of what sets high performers apart in senior roles.

However, there's a limit to how much you can stretch yourself.

Harvard’s Amy Edmondson found that the single greatest predictor of a high-performing team is psychological safety: the feeling that people can speak up, take risks, and be themselves without fear of judgment.

Psychological safety doesn't come from a policy or a process. It comes from the leader and is dependent on how regulated, present, and grounded the leader is in every interaction.

In other words: your inner state is your team's outer environment.

This is why real leadership isn't about doing more. It's about developing self-awareness to know your triggers and developing emotional regulation to stay anchored under pressure, as well as people skills to connect authentically across different personalities and situations.

And for anyone stepping into leadership for the first time, this is where most people feel the gap. You were promoted because of what you can do, but leadership asks something different; it asks who you are.
