Why Capable People Get Passed Over for Promotions.

I hear this from competent, capable professionals time and time again: I am doing everything right – I work hard, I deliver results, and I still get passed over for the promotion. What gives?
Sometimes it's unfair, and I won't pretend otherwise.
But a lot of the time, the honest answer is this: you haven't positioned yourself as a leader yet.
There's a difference between being good at your job and being seen as someone ready for the next level.
One of my favourite books on this topic is The First 90 Days by Michael Watkins. It's considered one of the most important leadership transition books ever written, and the reason it resonates so deeply is because it addresses something most people never consider – what got you here won't get you there.
The skills, habits, and strengths that made you exceptional as an individual contributor are not the same ones that will make you an effective leader. Watkins challenges you to ask yourself honestly: what has made me successful so far? And can I rely on those same strengths in this next role?
For most people, the answer is no.
Leadership asks something different of you. It asks you to shift from doing to directing, from executing to influencing, from delivering your own results to creating the conditions for others to deliver theirs.
Watkins also emphasises the importance of identifying and connecting with key stakeholders early, clarifying expectations before assuming you know what they are, and understanding the culture you're stepping into rather than the one you're leaving behind. These aren't soft suggestions – they are the difference between leaders who hit the ground running and those who spend months wondering why nothing is landing.
And here's what I've found in my own work with leaders: you can know all of this intellectually and still struggle to execute it. That's because the missing piece is almost never information; it's emotional regulation.
When you can manage your own inner state and stay grounded under pressure, think clearly in difficult conversations, and respond rather than react, all of these leadership to-dos become significantly more doable. You stop second-guessing yourself and start showing up with the kind of presence that makes people naturally look to you for direction.
